It sounds like a paradox. Engineering teams—the very people who build automation—often become slower as they add more automated tools to their workflow. Meanwhile, other professions that adopt automation typically see immediate productivity gains.
I’ve watched this pattern repeat across dozens of organizations, and the explanation reveals something fundamental about how we misunderstand automation in software delivery.
The Automation Paradox
When a manufacturing plant automates part of its assembly line, throughput almost always increases. When a finance team automates invoice processing, they handle more volume with fewer errors. When a sales team implements CRM automation, lead management improves measurably.
But when engineering teams automate testing, deployment, monitoring, and infrastructure provisioning, lead times often increase rather than decrease. Features that once took three weeks now take four. Deployments that happened daily now require two days of “pipeline fixing” before they succeed.
This isn’t because the automation is poorly built. It’s because engineering teams automate individual process steps without understanding how those steps connect across the entire value stream.
Why Engineering Automation Creates Slowness
In manufacturing or finance, processes are relatively linear and well-defined. Raw materials enter, standardized steps transform them, finished products emerge. Automating a step in that linear flow directly reduces total cycle time.
Software delivery isn’t linear—it’s a complex network of interdependencies. A single feature might touch seven different systems, require coordination across four teams, trigger automated tests in three separate pipelines, and depend on infrastructure provisioned through two different platforms.
When you automate a step in this network without mapping the full value stream, you often create new bottlenecks that more than offset the time saved. I recently worked with a team that automated their deployment pipeline, reducing deployment time from 45 minutes to 8 minutes. Impressive on paper. When you map the value stream before automating, you see something crucial: most of your lead time isn’t consumed by the activities you’re automating.
A typical software delivery value stream shows that actual process time—writing code, running tests, deploying—accounts for only 10-15% of total lead time. The other 85-90% is waiting: waiting for requirements clarification, waiting for review, waiting for dependent teams, waiting for approval, waiting for the next deployment window.
Automating the 10-15% can’t fundamentally change lead time if you haven’t addressed the 85-90%. Yet that’s exactly what most engineering teams do. They automate what’s easy to automate (the technical process steps) while leaving untouched the handoffs, dependencies, and approval gates where time actually disappears.
The Right Way to Automate
The organizations that successfully accelerate through automation follow a different sequence. They map the value stream first, identify where time is actually being consumed, and then make strategic decisions about what to automate and in what order.
Typically, this reveals that the highest-value automation isn’t technical at all. It’s automating handoffs, reducing approval cycles, creating self-service access to shared resources, and building visibility into dependencies. A healthcare technology company I worked with achieved a 40% reduction in lead time by automating environment provisioning and access requests—not because these were slow processes, but because they were frequent blockers that created idle time throughout the value stream.
They then automated deployment, but only after redesigning their value stream to reduce the number of approvals required and the complexity of cross-team coordination.
